The short answer

A Shopify brand should consider outsourcing when fulfillment consistently takes leadership away from growth, requires more space or labor than the business wants to manage, or creates service problems the internal process cannot reliably solve.

Seven practical signals

No single order count makes the decision. Look for a pattern across time, space, people, and customer experience.

  • Founders or marketers pack orders during core work hours
  • Order spikes create repeated delays
  • Inventory occupies unsuitable or expensive space
  • Hiring and scheduling warehouse labor is becoming a new business
  • Packing errors or inconsistent presentation are increasing
  • Carrier and supply decisions are mostly reactive
  • A move, launch, or new channel will exceed current capacity

Prepare before you request proposals

Good information produces better pricing and a safer transition. Export recent order history, organize the SKU catalog, record dimensions and weights, document packing rules, and identify exceptions.

  • Monthly and peak order volume
  • Average items per order
  • Destination mix
  • Current inventory and inbound schedule
  • Bundle, subscription, and return workflows

Do not outsource a broken definition

A 3PL can run a documented process, but it cannot reliably guess how the brand wants every exception handled. Clarify ownership, rules, and service promises before inventory moves.
